Cold email that lands
Stride AI Academy
Cold email for an AI automation agency works when you send from a separate, authenticated domain at low daily volume, to a short list in one niche, with a personal first line and one small ask, like permission to send a demo video. Follow up two or three times.
This guide covers setup, list building, example emails for one niche and what to measure. It isn't legal advice. Check the rules where you and your recipients are.
Step 1: Set up deliverability before you send
If your emails land in spam, nothing else matters.
- Use a separate sending domain. Buy a domain close to your main one (for example,
getyouragency.comif your site isyouragency.com). If something goes wrong, your main domain's reputation stays safe. - Authenticate it. Set up SPF, DKIM and DMARC records for the sending domain. Your email provider's admin help explains where each record goes.
- Warm up the inboxes. New inboxes should start with a handful of emails a day and increase slowly over a few weeks.
- Keep volume low per inbox. Send a modest number of emails per inbox per day. If you need more volume, add inboxes rather than pushing one harder.
- Watch your spam complaint rate. Google asks all senders to keep the spam rate in Postmaster Tools below 0.3%, and recommends staying below 0.1% (Google's sender guidelines). Yahoo also asks senders to stay below 0.3% (Yahoo sender requirements).
Google and Yahoo have extra rules for bulk senders: both SPF and DKIM, a DMARC policy, one-click unsubscribe for marketing messages, and (at Yahoo) honoring unsubscribes within 2 days. Google applies these to senders of 5,000 or more messages a day to Gmail addresses. Most small cold email campaigns are well under that, but meeting the bulk rules anyway is good practice. Checked against Google and Yahoo's sender pages, October 2026.
Step 2: Follow the law
In the US, the CAN-SPAM Act covers commercial email. The FTC's compliance guide lists the main requirements, including (FTC guide):
- No false or misleading header information
- No deceptive subject lines
- A valid physical postal address in the email
- A clear way to opt out, honored within 10 business days
- Responsibility for anyone sending on your behalf
Other countries have stricter rules. Canada's CASL and the EU's GDPR, for example, treat cold email differently. If you email outside the US, check the local rules before you start.
Step 3: Build a small, specific list
A list of 100 well-researched businesses beats 5,000 scraped addresses. For each business, record the owner's name, their email, the website and one thing you noticed: a slow reply to your form test, a booking page that doesn't work, reviews mentioning unanswered calls.
Verify email addresses before you send. Bounces hurt your sender reputation.
Step 4: Write the emails
Rules for every email:
- Under 100 words
- Plain text, no images, at most one link
- One observation about their business in the first line
- One small ask: permission to send a video, not a 30-minute call
- A plain-text signature with your name, business and postal address, plus an opt-out line
Example 1: The tested problem (roofing)
Subject: your website form
Hi Dave,
I filled in the quote form on your site on Monday morning and got a reply on Wednesday. Most homeowners have called two other roofers by then.
I build systems that text and email every web lead within two minutes and book the inspection. I recorded a 3-minute video showing one for a roofing company. Want me to send it?
[Your name], [Business], [Postal address]
Not relevant? Reply "no" and I won't email again.
Example 2: The after-hours angle (roofing)
Subject: calls after 5pm
Hi Dave,
I called your office at 7pm on Thursday and got voicemail. Storm season brings a lot of evening calls.
I set up AI voice agents that answer after hours, take the job details and book the inspection into your calendar. Worth a 3-minute demo video?
[Signature and opt-out]
Example 3: The review angle (roofing)
Subject: your Google reviews
Hi Dave,
Your reviews are strong on quality. A couple mention waiting a while for a callback.
I build follow-up systems that reply to every new lead in minutes and keep chasing until they book. Can I send a short video of one running for a roofer?
[Signature and opt-out]
Step 5: The follow-up sequence
Most replies come from follow-ups. Space them out and keep each one shorter than the last.
| Timing | Content | |
|---|---|---|
| 1 | Day 1 | The first email above |
| 2 | Day 4 | One line: "Hi Dave, did you want the video? Happy to send it." |
| 3 | Day 9 | A new angle: one sentence on a different problem the system solves |
| 4 | Day 16 | Close the loop: "I'll stop here. If lead follow-up becomes a priority, just reply." |
Stop the sequence as soon as someone replies, and remove anyone who asks to opt out right away.
Step 6: Measure and adjust
Track these weekly in your CRM:
- Delivery: bounces and spam complaints. If either rises, slow down and check your setup.
- Reply rate: replies divided by people contacted. Low replies usually mean the first line or the ask needs work.
- Positive replies: people who want the video or a call.
- Calls booked and proposals sent.
Change one thing at a time (subject line, first line, offer or ask) so you know what made the difference.
Learn the full outreach system
Cold email is one channel in a sales process. The Stride AI Sales Process course covers the outreach, scripts and offer structure used at Executive Stride, and the weekly live calls are a good place to get your emails reviewed. FAQ
Is cold email still effective in 2026?
It can be, when it's personal, short, sent at low volume from an authenticated domain and aimed at a specific niche with a specific problem. Mass, generic campaigns get filtered and ignored. Effectiveness depends on your list, message and offer, so test and measure.
How many cold emails should I send per day?
Keep volume low per inbox, especially in the first weeks while inboxes warm up, and add inboxes rather than pushing one harder. Watch bounces and spam complaints. Google asks senders to keep the spam rate below 0.3% and recommends under 0.1%.
Is cold email legal?
In the US, commercial email is allowed under the CAN-SPAM Act if you follow its rules, including honest headers and subject lines, a physical address and a working opt-out. Other countries, such as Canada and EU members, have stricter consent rules. This isn't legal advice.
Should I use AI to write cold emails?
AI can help draft and personalize, but check every email before it sends. Generic AI-written emails are easy to spot. The observation in the first line should be something you actually checked, like testing their contact form.
